Lean manufacturing glossary term visual for Poka-Yoke error proofing

Poka-yoke means mistake-proofing. The Japanese term, coined by Shigeo Shingo of the Toyota Production System, translates literally as avoiding inadvertent errors, and in practice it means designing a process or a device so that an error either cannot physically happen or is detected the instant it does, instead of being found later by inspection.

The idea rests on one distinction: errors are inevitable because people get distracted, tired and confused, but defects are preventable. Poka-yoke accepts the first and attacks the second, which makes it the working form of the Jidoka principle of building quality into the process rather than inspecting it in afterwards.

This is a short manufacturing glossary definition. For the full treatment, including implementation steps, worked results and detailed examples of each type, read poka-yoke in manufacturing: the three types, examples and solutions.

Prevention or Detection

Every poka-yoke does one of two things, and the distinction decides what you build:

  1. Prevention, where the error cannot physically occur. A USB plug that only inserts one way round.
  2. Detection, where the error is caught the instant it happens, before it becomes a defect. A scale that beeps when you step on it wrong.

Prevention is always better, because detection still depends on somebody responding to the signal.

The Three Types of Poka-Yoke

TypeWhat it controlsTypical device
Contact methodposition and orientationa guide pin, an asymmetric bolt pattern, a fixture that will not clamp a part loaded backwards
Fixed-value methodquantity and completenessa presenter that dispenses exactly 8 bolts, a bin holding the parts for one assembly so a leftover means something was missed
Motion-step methodsequencelight-guided picking, a torque wrench that releases the fixture only after every bolt, a software interlock that blocks the next program until the setup check is confirmed

Good devices share four traits: simple, because a $5 guide pin preventing a $5,000 rework is the whole point and complexity defeats it; immediate, catching the error where it happens rather than at final inspection; complete, checking every unit rather than a sample; and low maintenance, working without constant adjustment.

The implementation sequence, the worked before-and-after numbers from an electronics assembly plant that cut monthly defects from 1,090 to 47, and a device-by-device walkthrough are all in the full poka-yoke guide.

Poka-Yoke and the Schedule

Error-proofing shows up in the schedule as capacity. Every defect that becomes a rework order consumes hours the planner had allocated to new work, and those insertions are the single most common reason a sound schedule stops being true by Wednesday. Remove the defects and the rework disappears with them, so scheduled quantities match shipped quantities and the planner can commit the capacity that used to be held back for surprises.

That is why RMDB and its successor EDGEBIC (RMDB 2.0) produce more reliable plans in a high-yield plant: there is less variance for the schedule to absorb. The lean manufacturing guide places poka-yoke inside the Jidoka pillar, building quality into every step so defects never reach the customer.

  • Jidoka - The lean principle of building quality into the process that Poka-Yoke directly implements.
  • Andon - The visual alert system that complements Poka-Yoke by signaling when a detection-type device identifies an error.
  • Standard Work - Documented best practices that Poka-Yoke devices enforce through physical constraints rather than relying on human memory.
