Why manufacturers still use Excel for this

Almost every manufacturer starts scheduling production in Excel. It is the universal tool: every operations manager has it, every planner knows it, and you can build a workable schedule in an afternoon. For a small shop running 10 to 30 work orders a week, Excel is genuinely the right answer.

The trap is that most spreadsheet schedules are coloured calendars filled in by hand. The formulas do not know how many hours a work center has in a day, so when a customer asks "can we move this order up?", someone spends an hour working out by hand which jobs slip. A schedule is only useful if moving one job shows you what happens to the others.

Work Centers

Each machine or cell with its hours per day and days per week, plus the Monday the schedule starts.

Work Orders

Job number, customer, work center, sequence on that work center, run hours and due date. The only sheet you type jobs into.

Schedule: finite loading

Hours already loaded ahead of each job, start and finish day, start and finish date (weekends skipped), working days late and an ON TIME or LATE status.

Gantt chart

Ten working days across, one row per work order. Scheduled days show as bars; days after the due date turn red.

Load check

Loaded hours against weekly capacity per work center, with an OK, TIGHT or OVER flag.

How to use this template

A practical walkthrough, from the sample data to a plan built on your own numbers.

    Follow the sample schedule

    Look at the Schedule and Gantt sheets first. WO-106 is late because the assembly cell carries 42 hours in a 40-hour week; the Instructions sheet shows how to fix it.

    Enter your work centers and start date

    On Work Centers, list every machine, cell or skilled operator group that limits throughput, with honest hours per day. Set the schedule start date to a Monday.

    Enter open work orders

    On Work Orders, replace the sample rows with your jobs: work center, run hours and due date. Copy the last row of the Schedule and Gantt sheets down if you add more jobs.

    Set the sequence

    Number the jobs on each work center: 1 runs first. Start with earliest due date first, then move priority customers up and watch which jobs turn LATE.

    Clear late jobs and overloads

    For every LATE job or OVER work center: resequence, add hours (overtime), move work to another work center, or agree a new date with the customer before the schedule goes to the floor.

Worked example: six work orders, two work centers, one week

Both work centers run 8 hours a day, Monday to Friday, starting Monday 21 September. Each job is loaded after the jobs ahead of it in sequence, so its start day is the hours already loaded divided by 8, and its finish day is the loaded hours plus its own run hours divided by 8, rounded up.

CNC is loaded with 36 of its 40 hours (90%) and every job is on time because the sequence follows due dates. Give WO-103 sequence 1 for a priority customer and the load does not change, but WO-101 finishes a day late and WO-102 two days late. Sequence made them late, not capacity.

The assembly cell (ASSY) carries 42 hours in a 40-hour week (105%, OVER), so WO-106 finishes on Monday instead of Friday. Two hours of overtime clears it: at 8.4 hours a day, WO-106 finishes on Friday 25 September.

When you outgrow this template

Excel is the right answer for early-stage planning, until it isn't. These are the warning signs that you need a real production scheduling tool.

What versions of Excel does it work with?+

Excel 2016 or later, including Microsoft 365. It uses standard functions (SUMIFS, INDEX, MATCH, WORKDAY, NETWORKDAYS) and conditional formatting, with no macros.

How does the template calculate start and finish dates?+

For each job it adds up the run hours of jobs with a lower sequence number on the same work center. Start day = INT(hours before / hours per day) + 1; finish day = ROUNDUP((hours before + run hours) / hours per day, 0). WORKDAY turns those day numbers into dates, skipping weekends, and the status is LATE when the finish date is after the due date.

Can I use this template for job-shop or make-to-order manufacturing?+

Yes, for single-operation jobs. A job that routes through several work centers needs one row per operation, and the template will not hold a later operation until the earlier one finishes. That dependency between operations is where finite capacity scheduling software takes over.

How big can my operation be before this template stops working?+

Most shops can run 30 to 50 active work orders across 5 to 10 work centers in it. Above that, or once routings have several operations, maintaining the sequence by hand takes longer than the scheduling decisions themselves. That is when most teams move to RMDB, now EDGEBIC.
